Situation: My engineering team consisted of eight engineers with widely varying career ambitions: two wanted to pursue people management, three wanted deep technical specialization as staff engineers, and others were focused on mastering full-stack skills.
Task: I needed to provide individualized mentorship and meaningful opportunities tailored to each person's unique strengths and aspirations.
Action: I instituted dedicated bi-weekly career growth conversations separate from tactical project 1-on-1s. We reviewed our engineering competency matrix and co-created six-month growth roadmaps with specific milestones. For the engineers pursuing technical leadership, I sponsored them to lead our cross-team RFC reviews and design our event-streaming architecture. For the engineer interested in management, I assigned them to mentor incoming interns and lead our sprint ceremonies. I ensured everyone had visibility by highlighting their contributions in company-wide demos and engineering all-hands.
Result: Over eighteen months, two engineers earned promotions to Senior and Staff levels, the prospective manager successfully transitioned into a team lead role, and our team retained 100% of its members during a competitive hiring market.
